Kaizen when Check no longer waits for Thursday
The team trials a new drop mark on Monday. Thursday's kaizen board still debates whether empty travel fell, because the only proof is memory from two supervisors.
Kaizen does not change its spine
Kaizen remains continuous, usually incremental improvement owned close to the work. The operating spine is still PDCA. Sensors do not invent that culture. What changes under digital lean is the speed and honesty of Check. When location and process events keep running, Plan and Check no longer depend on a single Thursday walk.
Research in mature lean plants shows kaizen activities get redefined when analytics and AI enter continuous improvement. The redefinition is practical: smaller experiments, faster evidence, less argument about what happened between calendar snapshots. Lean manufacturing still needs Act. Data alone does not standardize the new mark.
What continuous Check looks like on a hall
A typical moment: logistics moves a buffer 8 m (about 26 ft) closer to Station 4. On an operational digital twin, the next two shifts already show whether mover paths shortened or whether congestion simply slid one aisle over. The physical gemba still happens. It becomes validation of a live record, not the first discovery of the week.
Plants that combined indoor positioning with lean reviews report that collecting movement evidence can shrink from multi-week stopwatch studies to minutes of replay on the same routes. That does not replace judgment. It removes the lag that used to kill small experiments because nobody trusted the before picture.
Store those shifts as a spatially oriented dataset. Later correlation and causality analytics ask whether the same corner still precedes starves after the trial. Continuous improvement and the shift desk share one history.
What still fails without ownership
Scheduled checks that only open once a week still throttle the loop even when tags exist. Alarm noise that nobody owns still teaches people to ignore Check. A second command center that invents parallel KPIs still breaks Act. The culture prerequisites sit under what kaizen is before the sensors arrive. Measurement mechanics sit under how continuous measurement changes the kaizen loop. Line versus logistics ownership sits under kaizen on the line vs kaizen in internal logistics.
Small experiments need bounded stages
Scheduled weekly checks can still exist. Their job changes from discovery to confirmation and coaching. If the twin already flagged a dwell spike on Monday, Thursday's walk goes to that corner with a question, not with a blank clipboard. That keeps gemba human while removing the lag that used to make small countermeasures unprovable.
Faster Check tempts teams to run too many trials at once. Digital lean works best when each experiment still has a stage, a success measure, and an end date. Move one buffer. Change one drop mark. Retime one milk run. Capture before and after on the same shift types. Then Act. Parallel experiments that all touch the same aisle make causality impossible even with a perfect twin.
Bounded stages also protect operators. People stop offering ideas when every suggestion becomes a week of chaos. A same-week PDCA that proves a 40 m (about 130 ft) path cut on one route builds trust. A plant-wide layout churn that nobody can evaluate kills the culture sensors were supposed to help. Leadership still owns psychological safety. The twin only owns evidence speed.
When logistics and line kaizen compete for attention, separate the boards by object of improvement while sharing the same hall data. Travel waste and station micro-stops are sibling problems with different owners. Shared evidence prevents two teams from inventing two truths about the same starve.
How teams run a same-week PDCA
1. Write one countermeasure and one success measure - Distance, dwell, or starve count. Not a vague productivity hope.
2. Capture a short before window on the twin - Same shift type as the trial.
3. Run Do on a bounded area - One aisle, one milk run, one station family.
4. Check on live replay before the next board - Then Act: standardize, adjust, or roll back with evidence.
Measure learning speed as a lean KPI of its own: days from idea to evidenced Act. Digital lean that only adds charts without shortening that interval has not changed kaizen. It has only changed the wallpaper around the board.
