The empty-round problem that still sits in most plants
In a big white-goods hall the forklifts still spend a surprising amount of time looking for the next job. Drivers patrol, check whiteboards, take radio calls, or simply drive loops until someone flags them. Every empty kilometre is production time that never reaches the line.
A documented 55,000 sqm white-goods plant put numbers on that waste. They invested €100,000 in Twinzo’s Logistics Management module (AOS). The measured change was a 95 % drop in unnecessary patrolling rounds and twenty extra minutes of production time recovered every single day. Micro-stoppages at the lines disappeared and the remaining driver workload became more even.
Those twenty minutes are not theoretical. They are the direct result of moving from a push culture to a live pull marketplace that looks and feels like a ride-sharing app for internal deliveries.
What the €100,000 actually bought
The money paid for a real-time layer that sits on top of whatever MES, WMS or ERP the plant already runs. Operators or systems raise a material request; drivers see open tasks on a tablet or handheld and accept the ones that make sense. The platform records who asked, who accepted, where the driver was, which route was taken and how long the job lasted.
All of that is visible on a live 3D map of the factory. Supervisors no longer have to walk the floor or phone the logistics office to find out why a line is waiting. The same map later supplies the spaghetti diagrams and dwell-time reports that engineers use when they start planning the next step toward automation.
Visibility is not autonomous control
This is the point that gets lost in most dark-factory pitches. Twinzo does not steer the trucks, does not replace the PLC logic, and does not turn the fleet into AGVs. The spend buys spatial awareness and a cleaner dispatch process while people are still in the seats. It does not deliver the automation-scale ROI that comes only after the vehicles themselves are replaced or fully guided.
Treating the two investments as the same number is how projects get oversold. The AOS case shows what you get when the human logistics network is made transparent. It does not show what you get when the humans leave the network.
Why the recovered minutes still matter on a lights-out path
A true dark factory needs material to arrive without anyone searching for it. The intermediate step is simply to stop the search. Twenty minutes a day of recovered line time, every day, compounds without requiring the full automation stack. At the same time the platform creates the movement data that later AGV or conveyor projects will need: actual routes, response patterns, zone dwell times.
Plant teams can therefore look at the current traffic before they decide which corridors are candidates for fixed automation and which still need flexible human driving. The digital twin shows what is happening now; it does not simulate future physics or run discrete-event models. Those remain separate tools.
The €100,000 figure and the 95 % patrolling reduction belong only to this 55,000 sqm white-goods site and the AOS module. Other plants of different size and different modules have produced different OPEX numbers. Here the clear, attributable outcomes are the drop in empty rounds and the daily production-time recovery. That is the cost/benefit case that can be taken to a capital committee without attaching automation-scale claims that the system does not deliver.
